Why Using the Same Company for Fabrication and Installation Saves Time, Reduces Costs, and Improves Quality

When industrial engineering projects are being scoped and tendered, fabrication and installation are often treated as separate packages. On the surface, this seems logical — get the best price for each scope, manage each contractor independently, and combine the results on site.

In practice, this approach regularly creates problems that cost more to resolve than any savings made at tender stage. Here's why keeping fabrication and installation with a single contractor is almost always the better decision.

The Hidden Costs of Split Contracts

When you split fabrication and installation between two contractors, you create an interface — and interfaces are where projects go wrong.

Design and dimensional risk sits in the gap
The fabrication contractor works from drawings. The installation contractor works from what arrives on site. If the fabricated items don't match the as-built conditions on site — and in industrial environments, there are almost always deviations from drawing — the two contractors will disagree about whose problem it is. Meanwhile, the project waits.

Communication breaks down between teams
A fabrication contractor who doesn't do the installation has no direct stake in how easy or difficult their output is to install. They meet the drawing specification, and that's where their responsibility ends. A contractor doing both has every incentive to fabricate in a way that makes installation efficient — because they're doing that too.

Accountability becomes diluted
When a problem appears during installation or commissioning, split contracts create the conditions for disputes. Each contractor has a legitimate defence: "We built what we were asked to build" or "We installed what we were given." Identifying who is responsible for the root cause takes time and frequently requires independent investigation. Single-contractor responsibility eliminates this entirely.

Mobilisation costs are duplicated
Every contractor that comes to your site brings mobilisation costs — transport, site induction, PPE, risk assessments, method statements, tooling. Using one contractor means one mobilisation, one set of site paperwork, one site contact managing the work.

Workshop knowledge transfers directly to site
When the team installing the equipment fabricated it, they know it. They know where the tight tolerances are, how the assembly fits together, and what the build sequence should be. That knowledge doesn't need to be rediscovered on site — it's already there.

Issues are resolved internally, not contractually
If a fabricated item needs a minor modification to suit site conditions, a single contractor resolves it within their own team — often the same day. With split contracts, the same modification triggers a variation claim, a delay while responsibility is established, and additional cost.

Quality control is consistent end-to-end
A contractor managing both scopes applies a single quality standard across the whole project. Inspection, documentation, and sign-off procedures are consistent rather than duplicated between two separate quality management systems that may have different standards.

Commissioning is smoother
At commissioning, the contractor who fabricated and installed the system can be involved in startup and troubleshooting with complete knowledge of the system. They don't need to be briefed on their own work.

The benefits of single-contractor delivery are most significant on projects that involve:

  • Bespoke fabrication where the fabricated items are made to match a specific site configuration
  • Complex assemblies with multiple components that need to fit together correctly
  • Tight programme constraints where there's no time to manage interface disputes
  • Remote or difficult site access where mobilisation cost is high and multiple visits are expensive
  • High-specification work such as pressure systems, rotating equipment connections, or structural steelwork where quality handoff between contractors creates risk

The Programme Advantage

Fabrication and installation with a single contractor can be sequenced more efficiently. Fabrication can begin while site preparation is ongoing; the installation team can flag site conditions back to the fabrication team in real time; and the transition from fabrication to site can happen without the formal handover process that split contracts require.

On projects where programme is critical, this integration can reduce overall project duration meaningfully.

Summary

Split contracts look like cost control. In most cases, they're cost transfer — moving expenditure from the original budget into variations, dispute resolution, and delay costs that are harder to track and justify.

Single-contractor fabrication and installation gives you a cleaner project: one point of responsibility, better communication, faster resolution of issues, and a team that is collectively invested in the quality of the finished result.
